A strategically important data platform helps an organisation make better decisions, not just better reports.
Over the past few weeks I’ve been asking ChatGPT to generate a series of interview-style questions designed to make me think more deeply about topics I care about. The exercise was intended as self-reflection, but I found that many of my answers naturally evolved into short essays. Rather than leave them buried in my notes, I’ve decided to publish them as well.

My answer:
These are really two versions of the same question. If you want to understand why a data platform matters strategically, you eventually have to explain how data moves from raw operational capture to trusted organisational understanding and then into business-facing consumption.
A good data platform enables an organisation to become genuinely data-driven, but I do not mean that in the vague, slogan-heavy sense the phrase is often used. For me, being data-driven means making decisions based on evidence rather than intuition, and having confidence that the evidence itself is trustworthy.
That distinction matters because many organisations already have platforms that are technically useful. They can automate reporting. They can move data between systems. They can produce dashboards showing occupancy, satisfaction, response times, arrears, complaints, or financial performance. All of that is useful, but it is not yet strategic.
A strategically important platform changes the quality of decision-making across the organisation: it helps people understand not only what is happening, but why it is happening, what might happen next, and where intervention is likely to matter most, rather than simply producing a better report.
Descriptive reporting is only the beginning
In my experience, many data platforms never really move beyond descriptive reporting.
They can tell you that a number went up or down, how many cases were opened, how long something took, or which service area has the highest volume. That can already be valuable, especially in organisations that have historically struggled with fragmented reporting, but if the platform stops there, it remains mainly an operational convenience.
Strategic importance begins when the platform helps the organisation ask and answer richer questions:
- Why are these patterns emerging?
- Which factors seem to be driving them?
- Where is risk accumulating?
- Which interventions are most likely to improve the outcome?
Those questions require more than reporting, they require context.
Context is where strategic value starts to compound
Internal systems usually only tell part of the story. If you want to understand why outcomes are changing, you often need to connect organisational data with the wider environment around it. That might mean bringing in demographic context, deprivation indices, census data, weather patterns, environmental sensing, crime data, transport data, or other relevant external sources. That is where a platform starts to become strategically interesting.
When trusted internal data can be enriched with relevant external context, the organisation moves from observing activity to understanding conditions. Entirely new forms of insight become possible, not because any one dataset is magical, but because the platform makes cross-context understanding practical.
A well-designed platform should make that enrichment straightforward. It should not treat every additional dataset as a one-off bespoke integration project that has to be rediscovered from scratch each time.
Trust is the most valuable feature
None of this matters if people do not trust the data. In my view, trust is arguably the single most valuable feature of any data platform.
If every meeting turns into a debate about whether the numbers are correct, then the platform has already failed regardless of how sophisticated the technology stack may be. Once trust disappears, the organisation falls back to intuition, anecdote, spreadsheet silos and defensive metric arguments.
Building trust requires unglamorous work: reliable ingestion, validation, monitoring, quality controls, clear ownership, and agreed definitions. The platform earns trust by making data progressively cleaner, more consistent, and more useful as it moves through the system.
The underlying philosophy is older than the terminology
Today, many people talk about Bronze, Silver and Gold layers as though the terminology itself were the strategy. I do not think organisations should get too distracted by the branding.
The underlying principle is much older than the current language. Bill Inmon described a very similar progression decades ago through the Operational Data Store, Enterprise Data Warehouse and downstream data marts. The names have evolved, but the philosophy remains remarkably consistent: preserve raw operational data, progressively improve quality and consistency, and present highly curated information optimised for business use.
I see the Medallion Architecture less as a fashionable pattern and more as a modern restatement of a long-standing good idea. The terminology can be useful as shared shorthand, but it matters less than the discipline behind it: separate raw ingestion from business logic, improve quality incrementally, create reusable trusted assets, and avoid solving the same problem repeatedly in different reports.
Bronze preserves the truth of what arrived
Bronze is the layer closest to the operational systems. It should contain preserved raw datasets that remain as faithful to the source as possible. I often think of Bronze as the “warts ‘n all” copy of what entered the platform. Beyond adding operational metadata such as ingestion timestamps, source identifiers, current-record markers, or other technical fields needed to run the platform safely, no transformation should happen here.
One of Bronze’s most important responsibilities is preserving history. Most operational systems are built to represent the current state of the world, not the path by which that state was reached. If a source gives you a usable way to detect change, perhaps through audit logs, version numbers, modified timestamps, or similar mechanisms, and a stable business key exists to identify records, then I think that history should be preserved wherever practical. Historical data becomes useful far more often than organisations expect, whether for audit, trend analysis, time-series work, or future questions nobody had anticipated when the platform was first designed.
I also do not think Bronze should be limited to internal operational systems. External datasets belong there too. Address reference data, census data, deprivation indices, weather observations, environmental sensing, transport context, and similar sources should usually arrive in the platform raw before any enrichment takes place. In that sense, Bronze is more than an operational data store; it is the preservation layer for every dataset entering the platform.
Silver is where the organisation starts to understand itself
If Bronze is system-specific, Silver is subject-specific, and this is where I think the greatest value is often created.
Silver represents the organisation’s understanding of real-world entities rather than the fragmented perspective of individual systems. This is where data has been validated, standardised, deduplicated, enriched, and joined together. Instead of asking, “What does system A know about this customer?” we begin asking, “What do we know about this customer as an organisation?”
That shift matters because the strategic questions usually sit at the subject level, not the system level. A housing system, finance system, and CRM system may all describe the same household differently. They may store different addresses, different identifiers, different naming conventions, and different levels of quality. Silver should not simply join those records together mechanically. It should resolve those inconsistencies, apply standards, enrich context, and create something the organisation can trust.
Importantly, the source of truth does not have to come from an operational system at all. Sometimes the most accurate answer comes from an external dataset specifically designed to hold that information, for example Royal Mails “Postcode Address Finder” dataset. The objective is consistency and trust, not loyalty to whichever application happened to capture the field first.
I also do not believe every transformation should happen in one giant pipeline. As Silver evolves, it often makes sense to introduce intermediate subject-specific tables that incrementally improve the data before it reaches its final form. If one source stores a UPRN embedded in a longer text string while another stores it cleanly, I would much rather create an intermediate Silver table that extracts and standardises the UPRN once than repeat that parsing logic in every downstream model. Building complexity in small reusable steps makes the platform easier to understand, easier to test, and far easier to maintain.
This is also why I often describe Silver as the Goldilocks layer for advanced analytics, machine learning, and AI. Bronze is usually too raw: inconsistent formats, duplicates, missing values, and operational quirks make analysis harder than it needs to be. Gold is often too heavily curated: business rules have been applied, data has been aggregated, and some of the detail analytical work needs has been removed. Silver sits in the middle: clean enough to trust, but rich enough to explore.
Curation turns datasets into products
If Silver is where the organisation begins to understand the world more coherently, Gold is where that understanding gets packaged for consistent consumption. It is where technical datasets start becoming business products.
A carefully designed semantic model gives the organisation a common language. Measures are defined once. Business rules are applied consistently. Shared concepts stop drifting from one report to the next. People are no longer arguing over whose spreadsheet has the “correct” version of occupancy, arrears, void loss, demand, or satisfaction.
That consistency is not just useful for dashboards. It creates reusable data products that can be confidently shared across teams and reused across multiple decisions. That is when the platform begins to move from technical utility toward strategic leverage.
Gold is business-area-specific because it is the layer designed for consumption rather than exploration. Here the data is organised around how the business thinks rather than how source systems store information. Semantic models, star schemas, curated dimensions, and centrally defined measures make common questions easier to answer while ensuring people arrive at the same answer.
End users should not be expected to write increasingly complicated SQL to compensate for shortcomings in the platform. If people repeatedly need the same awkward joins or calculations, that is usually a signal that the data engineering team should move that logic into the platform. Data engineering should absorb complexity so that business users do not have to. That improves consistency and also protects the warehouse from large numbers of inefficient queries all performing the same work repeatedly.
The organisation is no longer paying repeatedly to answer essentially the same question in slightly different ways. It is building assets that accumulate value over time.
The operating model matters as much as the architecture
Gold-layer products make trusted data useful to far more people than the central team could ever serve through bespoke reports. Once that happens, the role of the central data team starts to change.
If the platform is weak, the central team often becomes a reporting factory. Every question joins a queue. Every new metric becomes a request. Every subject area depends on a small number of people to interpret and package the data for everyone else, which does not scale particularly well.
I’ve begun to strongly believe in a hub-and-spoke model instead. A central data function should act as a Centre of Excellence: responsible for platform engineering, governance, architecture, quality standards, shared models, and reusable data products. The spokes are the subject matter experts across the organisation. They understand their domains better than anyone else and, when given access to trusted, well-modelled data, can answer many of their own questions through self-service analytics without compromising consistency or governance. A housing-service lead, for example, should be able to investigate a rise in arrears by geography, tenancy type, and recent service contact without commissioning a new extract or recreating the definitions of arrears and household.
That balance is important because neither extreme works especially well.
A fully centralised model creates bottlenecks. A fully decentralised model usually produces duplicated effort, conflicting metrics, and multiple versions of the truth. The hub-and-spoke pattern provides enough central discipline to maintain trust while enabling the business to explore and innovate with some independence; it changes who can use data well, and how quickly they can act on it.
Governance and lineage should not be an afterthought
If a platform is going to matter strategically, governance and lineage need to be first-class capabilities.
An organisation should understand where its data came from, how it has been transformed, who owns it, what quality expectations apply, and what downstream reports, processes, or AI systems depend on it.
Good governance should not mainly be experienced as friction. At its best, it increases confidence. It helps people trust that the decisions they are making are grounded in accurate, well-understood information rather than hidden assumptions and fragile pipelines.
That becomes even more important as data starts to feed more advanced analytics and AI use cases. Once models, copilots, or automated decisions depend on the platform, weak lineage and unclear ownership stop being just inconvenient. They become a material organisational risk.
A modern platform has to be designed with AI in mind
I also think the definition of a modern data platform has changed. In 2026, AI should not sit awkwardly beside the platform as a separate capability. It should be considered part of the platform’s future operating context from the start.
That does not mean bolting on a chatbot and calling the job done. It means recognising that useful AI depends on the same foundations the platform should already be building: trusted data, governance, clear access controls, lineage, semantic clarity, and enough structure that retrieval, analysis, and automation can happen safely.
At the same time, AI is beginning to change how people interact with platforms. A natural-language interface may let a service lead ask why arrears are rising in a particular area, but it can only give a useful answer if it is grounded in governed measures, known definitions, and data whose lineage can be checked. AI-supported engineering and assisted analytics follow the same rule: they can make exploration faster, but they do not remove the need for a reliable platform underneath. A platform that is not designed with that future in mind risks becoming tomorrow’s legacy estate even if its current pipelines work perfectly well. In practice, I think that makes the Silver and Gold layers even more strategically important: Silver gives advanced analytical workloads clean, information-rich data to work with, while Gold provides the governed semantic surface through which the wider organisation can interact with trusted insight.
Strategic importance begins when the organisation sees it differently
Ultimately, I think a data platform becomes strategically important when the organisation stops viewing it mainly as infrastructure and uses it to understand itself more deeply, make better decisions more quickly, and create a foundation for analytics, AI, and future innovation.
Bronze, Silver, and Gold are not merely technical layers. Bronze represents systems. Silver represents subjects. Gold represents the business. Each layer moves one step further away from how software stores information and one step closer to how people actually understand and use data. When those distinctions are respected, the platform becomes easier to govern, easier to extend, and significantly more valuable to the organisation.
At that point, the platform has become an organisational capability in its own right, rather than merely a useful technical service.
